The hidden costs of SaaS: total cost of ownership explained
Licences are only part of the bill. Here are the implementation, integration, renewal and exit costs to budget for.
The headline price on a software pricing page is the beginning of the cost, not the end. Total cost of ownership (TCO) adds everything you will pay to buy, run and eventually leave a tool.
The components of TCO
| Cost | What to ask |
|---|---|
| Licences | Per user, per seat bundle or usage-based? What counts as a user? |
| Tier upgrades | Which must-have features sit in a higher tier? |
| Implementation | Is onboarding included, optional or mandatory? |
| Integrations | Native, paid connector or custom development? |
| Data migration | Who cleans and imports historical data? |
| Training | Internal time plus any vendor training fees. |
| Admin time | Hours per month to maintain users, fields and automations. |
| Renewal increases | Is there a cap on annual price rises? |
| Exit | What does it cost to export data and switch? |
Model growth honestly
If your team will double, so will per-seat costs — and you may cross into a higher tier. Model three years, with realistic headcount growth and a renewal increase assumption.
Where to negotiate
- Cap renewal increases in the contract.
- Ask for implementation credits on multi-year terms.
- Negotiate seat ramps so you pay as you hire.
- Confirm free data export at termination.
Run your own numbers in the TCO calculator.
